1 · OPENING

Barry Sternlicht has built hotel brands twice.

That is what makes him unusual.

The first time, he had scale. Starwood Hotels became one of the world's largest hotel companies. Inside it he created W, expanded St. Regis and helped change loyalty and even the hotel bed.

Then he left.

Years later he returned without the giant corporation and created another generation: Baccarat, 1 Hotels and Treehouse.

The first career proved he could build brands inside a hotel company.

The second proved the hotel company had not been the source of the imagination.

He was.

2 · WHY HE MATTERS

Sternlicht sits at the intersection of real estate, design, finance and hotel operations.

He asks what identity can make an asset more desirable, more legible and ultimately more valuable.

A building without identity competes as real estate.

A building with a strong brand can compete as culture.

3 · 1991–1995 — FROM CAPITAL TO HOTELS

Sternlicht formed Starwood Capital Group in 1991 during the aftermath of the U.S. savings-and-loan crisis.

He entered hospitality from capital markets and property rather than hotel school, cuisine or inherited hotel ownership.

Starwood Capital's history dates the creation of Starwood Hotels & Resorts Worldwide to 1995, with Sternlicht as Chairman and CEO. Westin was acquired and the platform then expanded dramatically through the acquisition of ITT Sheraton.

By the time Sternlicht left in 2005, Starwood Capital says the company had 895 properties in 100 countries and more than 120,000 employees.

The remarkable part is not merely the scale.

It is how much new brand thinking occurred inside that scale.

4 · W — THE BOUTIQUE HOTEL BECOMES A CHAIN

The first W Hotel opened in New York in 1998.

Boutique hotels already existed. Ian Schrager had demonstrated the cultural power of nightlife, design and social energy.

Sternlicht's move was different.

He took the boutique impulse and made it scalable inside a global corporation.

W could have a bar scene, design attitude, music, fashion awareness and urban social life while still using the distribution and systems of a major hotel company.

The boutique hotel stopped needing to remain boutique in size.

5 · THE LOBBY BECOMES A LIVING ROOM

Sternlicht has recalled that Asian hotels helped inspire W because he saw hotels functioning as meeting places.

That observation shifted the lobby from circulation space toward social product.

People should want to remain.

Eat.

Drink.

Meet.

Be seen.

The hotel becomes part of the city's social infrastructure.

6 · THE HEAVENLY BED

One of Sternlicht's most famous innovations was not a lobby or a brand.

It was a bed.

Westin's Heavenly Bed turned a basic hotel-room component into a named product and marketing asset.

Hotels contain hundreds of anonymous functional objects.

Name one, improve it dramatically and communicate it clearly — and infrastructure can become brand equity.

The mattress becomes media.

7 · STARWOOD PREFERRED GUEST

Starwood Capital credits Sternlicht with Starwood Preferred Guest, the industry's first no-blackout frequent-stay programme.

A loyalty promise becomes much more powerful when the guest believes the reward can actually be used.

This is a different Sternlicht skill from design.

He could innovate in invisible systems behind the guest experience as well as visible ones.

8 · ST. REGIS — FROM ONE HOTEL TO A BRAND

Sternlicht also helped transform St. Regis from a single famous New York hotel into a global luxury brand.

This required the opposite operation from W.

W created something contemporary from scratch.

St. Regis required extracting portable codes from heritage.

Sternlicht demonstrated both brand invention and brand abstraction.

9 · SCALE AS CREATIVE TOOL

Corporate scale is often treated as the enemy of creativity.

Sternlicht used it as an amplifier.

A successful idea could travel through development pipelines, loyalty systems, distribution and owner relationships.

The danger was standardisation.

The opportunity was reach.

His first hotel career was an experiment in whether creativity could survive multiplication.

10 · 2005–2008 — START AGAIN

Sternlicht left Starwood Hotels in early 2005 and returned full-time to Starwood Capital.

For many executives, that would have ended the hotel-brand chapter.

Instead, it created a second test.

Could he build differentiated hotel brands again without the platform he had already built?

Starwood Capital states that Sternlicht founded SH Group in 2008, now called Starwood Hotels. The new management company became the owner and manager of 1 Hotels, Baccarat Hotels and Treehouse Hotels.

He did not merely repeat W.

11 · 2015 — TWO BRANDS, TWO OPPOSITE IDEAS

In 2015 Sternlicht launched two strikingly different luxury concepts.

Baccarat Hotel New York opened in March, translating the French crystal maison into hospitality.

1 Hotels launched the same year with nature, sustainability and biophilic design at its centre.

One brand is crystal, glamour, ceremony and reflection.

The other is wood, plants, filtered water and environmental responsibility.

The same creator could author both because his underlying method was not one aesthetic.

It was differentiation.

12 · BACCARAT — TURN THE OBJECT INTO ARCHITECTURE

The LHL master for LHL-007 Baccarat Hotels & Residences records Starwood Capital / Barry Sternlicht as creator of Baccarat Hotels under the Baccarat hospitality licence. The New York hotel opened in March 2015 with 114 rooms and suites opposite the Museum of Modern Art.

The source material is crystal.

Light, reflection, facets, chandeliers, glassware, Champagne and ceremony become spatial devices.

Sternlicht again asks how a non-hotel identity can become a functioning hotel.

13 · 1 HOTELS — NATURE BECOMES BRAND ARCHITECTURE

The LHL 1 Hotels master identifies Sternlicht as founder and dates the brand launch to 2015. Its core philosophy is nature-inspired luxury, sustainability, biophilic design, local community and conscious hospitality.

Sternlicht's own formulation is direct: he wanted to capture the beauty of nature in a hotel and commit to safeguarding it.

Sustainability is not confined to an ESG report.

The guest sees plants, reclaimed wood, natural materials, filtered water and daylight.

Environmental philosophy becomes design language.

14 · SUSTAINABILITY HAS TO FEEL GOOD

Sternlicht said in 2015 that if he returned to hotels, it had to be about more than another brand; 1 Hotels was conceived as a cause as well as a hotel concept.

But the brand does not ask luxury guests to admire sacrifice.

Nature is tactile and sensual.

The environmental message is delivered through beauty.

Sustainability becomes easier to desire when it does not look like punishment.

15 · BRAND LOYALISTS, NOT EVERYBODY

In discussing 1 Hotels, Sternlicht argued that a brand should not try to appeal to everybody; it should speak clearly to a group and create loyalists.

W is not neutral.

Baccarat is not neutral.

1 Hotels is not neutral.

Strong brands create exclusion as well as attraction.

The customer should be able to reject the brand quickly — because somebody else will love it strongly.

16 · REAL ESTATE WITH A POINT OF VIEW

Starwood Capital explicitly describes design as a source of value creation and notes Sternlicht's membership in the Interior Design Hall of Fame.

Design is not decoration applied after underwriting.

It can change demand, rate, reputation and exit value.

A point of view can be capitalised.

17 · THE BRAND FACTORY

Sternlicht's career can look like unrelated ideas:

W.

St. Regis.

Heavenly Bed.

SPG.

Baccarat.

1 Hotels.

Treehouse.

But the common method is visible.

Find an unmet desire.

Give it a name.

Make the idea visible in design and operations.

Build enough system behind it to scale.

Then let the brand increase the value of the real estate.

18 · WHAT HE CHANGED

He helped make lifestyle hospitality scalable inside a global hotel corporation through W.

He turned hotel social spaces into a central part of brand identity.

He demonstrated that an individual room component such as the bed could become branded intellectual property and marketing.

He helped redesign loyalty through Starwood Preferred Guest's no-blackout proposition.

He expanded St. Regis from one iconic hotel into a global luxury brand.

He later proved he could create differentiated hotel brands again outside Starwood Hotels.

He translated Baccarat crystal into hospitality and made sustainability visibly desirable through 1 Hotels.

He connected real-estate investment with brand invention and design.

He made brand creation a form of real-estate value creation.

19 · WHAT THIS MODEL DOES NOT SOLVE

Brand invention can become proliferation. The industry now contains so many lifestyle brands that differentiation itself risks becoming generic.

Design can date quickly. A brand built around cultural relevance must continually evolve without losing recognition.

Lifestyle can become formula. Music, bars, local art and social lobbies can be copied until rebellion becomes another standard.

Real-estate logic can overpower hospitality. A brand that increases asset value may still fail to create enduring emotional value for guests.

Sustainability branding demands proof. Visible reclaimed materials and greenery do not by themselves establish total environmental performance.

Maison licensing carries dependency. Baccarat's hospitality identity depends on the continuing relationship with the source maison.

Strong founder taste creates succession risk.

Scale can erase the thing that made the idea interesting. W's history demonstrates the permanent tension between lifestyle energy and global replication.

Sternlicht did not solve the contradiction between creativity and scale.

He spent a career proving that the contradiction could generate enormous value.

20 · STERNLICHT AND IAN SCHRAGER

Ian Schrager helped invent the modern boutique hotel as a cultural object.

Barry Sternlicht helped industrialise its logic.

Schrager's power came from singularity, theatre and the shock of a new hotel experience.

Sternlicht asked whether that energy could become a global brand inside a major corporation.

Schrager made boutique culturally important.

Sternlicht made boutique scalable.

21 · STERNLICHT AND BERNARD ARNAULT

Arnault begins with luxury maisons and extends them into hospitality.

Sternlicht begins with real estate and creates brands to give assets identity.

Arnault protects inherited desirability.

Sternlicht repeatedly manufactures new desirability.

Both understand that the economic value of luxury depends on meaning beyond function.

22 · THE TWO CAREERS

Sternlicht's first hospitality career was about building a giant hotel company and inventing within it.

His second has been about building smaller, more opinionated brands from an investment platform.

The first career proves scale.

The second proves authorship.

Together they make him difficult to classify simply as investor, hotelier or designer.

25 · LHL STORY — THE MAN WHO BUILT A HOTEL COMPANY TWICE

The first time Barry Sternlicht built hotel brands, he had everything.

Westin.

Sheraton.

Distribution.

Thousands of employees.

A public company.

He created W inside the machine.

Then he left the machine.

Years passed.

If W had been an accident of corporate scale, the story should have ended there.

Instead came Baccarat.

Then 1 Hotels.

Crystal and chandeliers in one direction.

Reclaimed wood and living plants in the other.

The aesthetics had almost nothing in common.

The creator did.

The second career answered the question left by the first:

Was Sternlicht good at running Starwood?

Or was Starwood good because Sternlicht could invent brands?

26 · A SECOND STORY — THE MATTRESS BECOMES MEDIA

Every hotel has a bed.

That is precisely why nobody notices it.

Barry Sternlicht noticed.

Improve the mattress.

Give it a name.

Put it into the marketing.

Let guests ask where they can buy it.

Suddenly the most ordinary object in the room is carrying the brand.

The Heavenly Bed was not important because nobody had made a comfortable hotel bed before.

It was important because somebody understood that comfort could be packaged as an idea.

The mattress became media.

27 · LEGACY

Barry Sternlicht's contribution to hospitality is not one brand.

It is the repeatability of brand invention.

W demonstrated that boutique energy could live inside a global corporation.

St. Regis demonstrated that one historic icon could become a portable luxury system.

The Heavenly Bed demonstrated that a physical component could become brand equity.

SPG demonstrated that loyalty mechanics could differentiate a hotel company.

Then, after leaving Starwood Hotels, Sternlicht began again.

Baccarat translated a crystal maison into architecture.

1 Hotels translated environmental concern into visible luxury lifestyle.

The common thread is not style.

It is the belief that real estate performs differently when people understand what it means.

A hotel is an asset.

A hotel with a point of view can become a brand.

A strong brand can change the value of the asset.
